The challenge: to grow with control from day one

Oltenia faced a challenge that, although different from that of companies with decades of experience, was no less complex: designing and setting up from scratch all the management processes of an agricultural operation that had to operate at scale from the first day of the campaign.

The specific challenges were multiple. Without a structured system, the company lacked control over harvesting productivity, which is critical when managing 300 temporary workers spread over 7 farms. They did not have reliable data to make operational decisions or an agile mechanism to comply with Romanian labor regulations. A particularly pressing problem was the management of workers who came directly to the farm the same day to work: without a digitized process, immediately registering, identifying and assigning tasks to them was practically unfeasible.

Added to this operational complexity was a geographical factor: finding in Romania a technological supplier with specific knowledge of the berry sector and with a solution already tested in similar farms was not easy. The country's regulatory peculiarities — such as specific wage calculations and the obligation to report worker data to the Administration — required a solution that was both flexible and adaptable.

The solution: Agrogestia adapted to Romania

Oltenia met Agrogestia at Fruit Attraction. The platform's experience with blueberry producers in Spain and, above all, its system of harvesting by weight —which was perfectly adapted to the needs of Oltenia— were determining factors in the choice.

The implementation was carried out completely remotely from Agrogestia's headquarters in Spain, including training and continuous monitoring. The only significant face-to-face challenge was the management of scales for field weighing, which was solved by coordinating distribution with a local supplier of the manufacturer.

To ensure smooth adoption, Agrogestia translated the web platform and mobile application into Romanian and adapted the currency to the Romanian lei. But the adaptations went far beyond language. Specific functionalities were developed to adjust wage calculations to Romanian regulations, including the private treatment of zilieri (day laborers), and the automatic generation of the mandatory worker communication file that must be sent to the Romanian Administration was implemented.

One of the most valued developments was the functionality to immediately register workers on the farm: by reading the identity document from the mobile app, managers can register a new employee and assign him an identification system on the fly, thus solving one of the biggest operational bottlenecks of the campaign.

In addition, Agrogestia's operation without coverage has been essential in farms with limited connectivity, ensuring that data is reliably captured and automatically synchronized when the connection is recovered.

Results

In just one year, Agrogestia has allowed Oltenia to start its business with a level of control and professionalization that many agricultural companies take years to achieve.

On a daily basis, the management of Oltenia now has complete visibility into the productivity of each worker, farm and crop, with collection data by weight updated in real time. Managers record all activity from the mobile app, and the process of registering new workers on the farm — formerly a logistical problem — is now solved in minutes.

Regulatory compliance has been automated: wage calculations adapted to Romanian legislation and the generation of the communication file to the Administration are carried out directly from the platform, eliminating the risk of errors and sanctions.

In addition, Oltenia has discovered benefits that were not in the initial scope of the project. The detailed control of productivity by task and the generation of billing reports between the different companies of the company are features that have provided unexpected added value and that today are part of the regular use of the platform.
